Leadership development

Practical skills.
Meaningful insight.
Better leadership.

Development shaped around your people, your context and what needs to change.

Four core areas give you a clear place to begin. Together, we turn them into a programme that connects with the realities of your organisation.

Talk through what needs to change

Begin with the challenge

What are you trying
to improve?

You may know the programme you need. Or you may know only what isn't working. Either is a useful starting point.

If several of these resonate, your programme can draw on more than one area. Try our three-question guide

The four core programmes

Four core areas.
Always tailored.

These are entry points, not fixed packages. We adapt the content, examples and level of challenge to your leaders and the outcomes you need.

01 /

Leading Performance

Build clarity, trust, ownership and motivation in diverse, dynamic and complex teams.

From foundations for newer managers to systems leadership, influence and organisational thinking for senior leaders.

How it could run

A modular development pathway, shaped around your leaders and priorities. Sessions can build on one another, with opportunities to apply approaches at work, reflect with peers and revisit challenges. We agree the sequence, pace and follow-up together.

The programme length and format are agreed around your needs.

Who it helps and when

For managers and team leaders who need to turn broad goals into clear expectations, stronger ownership and consistent performance.

What participants practise

  • Turn a real team priority into clear expectations, responsibilities and a useful check-in conversation.
  • Rehearse a conversation about an unmet expectation, balancing support with accountability.
  • Work through a delegation decision and adapt the level of direction and support to the person and task.

What they should leave better able to do

  • Set expectations people can understand and act on.
  • Delegate with clearer ownership and appropriate support.
  • Use feedback and regular conversations to recognise progress and address gaps.
02 /

Courageous Conversations

Create a culture of recognition and candour, where positive feedback is normal, boundaries and expectations are clear, and difficult conversations are handled with confidence.

We work with the conversations your leaders actually face, so the frameworks and practice connect with their responsibilities.

How it could run

A development pathway combining practical frameworks, rehearsal and reflection. Participants can try approaches in real conversations between sessions, then return to review what happened and refine their practice. We agree the sequence, pace and follow-up together.

The programme length and format are agreed around your needs.

Who it helps and when

For leaders at any level who want feedback, recognition and constructive challenge to become part of everyday working life, especially when difficult issues are being avoided.

What participants practise

  • Give specific recognition that explains what someone did well and why it matters.
  • Prepare and rehearse a conversation about an unmet expectation, including how to respond when the other person disagrees.
  • Practise challenging upwards or setting a boundary with clarity and respect.

What they should leave better able to do

  • Prepare for important conversations with a clear purpose and relevant evidence.
  • Listen, test assumptions and communicate expectations with care and assertiveness.
  • Agree practical next steps and follow through on the conversation.

Bridging Cultures, Building Trust

Understand cultural differences, build trust and belonging, and communicate across cultures with greater confidence.

A specialist offer within our broader leadership work, shaped around the cultures, relationships and realities of your team.

How it could run

A development pathway for leaders or intact teams, using shared cases, reflection and practical agreements about working together. Participants can test these agreements between sessions and return to explore relationships and challenges as they emerge.

The programme length and format are agreed around your needs.

Who it helps and when

For leaders and teams working across countries, cultures or different working norms, where assumptions about communication, feedback or authority are making collaboration harder.

What participants practise

  • Explore a misunderstanding from work and distinguish what was observed from the assumptions made about it.
  • Compare expectations of feedback, disagreement and authority, without treating cultural patterns as rules about individuals.
  • Practise checking understanding and agree team working norms that make space for different perspectives.

What they should leave better able to do

  • Notice and question their own cultural assumptions.
  • Adapt communication and ask useful questions when expectations differ.
  • Make shared expectations explicit and respond more constructively to misunderstanding.

Leading Through Change and Complexity

Move people from concern towards clarity and confidence in times of change and complexity.

For senior leaders, this can include wider systems leadership and working across organisational boundaries. For managers, it connects change with everyday team leadership.

How it could run

A development pathway built around live change challenges. Sessions can follow the change as it unfolds, giving leaders opportunities to test approaches, reflect on stakeholder responses and adapt their next steps. We agree the sequence, pace and follow-up together.

The programme length and format are agreed around your needs.

Who it helps and when

For managers leading their teams through change and senior leaders working across functions or organisational boundaries, especially when uncertainty and competing priorities make progress difficult.

What participants practise

  • Map a real change challenge, including the people affected, competing priorities and connections across the wider system.
  • Rehearse explaining what is changing, why it matters, what is known and what remains uncertain.
  • Work through a stakeholder conversation and choose a practical next step when there is no simple answer.

What they should leave better able to do

  • Explain change clearly without pretending to have every answer.
  • Explore concerns and different perspectives before deciding how to respond.
  • Use influence and stakeholder understanding to move towards practical action.

Self-awareness, psychological safety, decision-making and team effectiveness are woven into these areas where they support your needs.

How Rockwater works

Listen carefully.
Challenge assumptions.
Make it practical.

We start with what is happening in your organisation, then work with you to design development that addresses the real issue.

Workshop participants discussing their ideas and notes together
  1. 01 /

    Listen and diagnose

Explore the challenge with you and the relevant stakeholders. Unpack assumptions and agree what needs to be different.

  2. 02 /

    Design together

Shape content, cases and activities around your context, leadership level and priorities.

  3. 03 /

    Discover and practise

Use discussion, relevant cases and practical frameworks to build insight. Create opportunities to rehearse approaches to real situations.

  4. 04 /

    Apply and follow through

Connect learning with work, reflect on its application and identify changes, barriers and further support.

Different levels. Different contexts.

The right development
for the responsibility.

The same leadership theme looks different for a new manager, a senior leader or a team working together. The design should reflect that.

Building foundations

Emerging leaders

Establish expectations, give useful feedback, understand yourself and build the confidence to lead people alongside your technical responsibilities.

Deepening practice

Established managers

Strengthen performance, tackle difficult conversations and adapt your approach to different people and pressures.

Leading beyond the team

Senior leaders

Navigate systems, power, authority and influence. Work across boundaries and connect leadership behaviours with wider organisational priorities.

Working together

Intact teams

Build shared understanding, explore working relationships and agree practical changes to trust, communication and collaboration.

Designed around the way you work

A modular programme over several sessions or a development journey across multiple cohorts. We agree the format and follow-up around your needs, including international and cross-cultural contexts.

Tools and accredited approaches

Insight with
a practical purpose.

Profiling tools can support the work when they add value. Your organisational challenge leads the design.

Insights Discovery

A shared starting point for exploring preferences, communication and working relationships.

  • Personal Effectiveness
  • Team Effectiveness
  • Transformational Leader
  • Self-Aware Leader

MBTI Step I & Step II

A structured way to explore personality preferences, differences and how people approach work and relationships.

Peter is accredited in both Step I and Step II. We discuss whether either would be useful for your objectives.

Accredited tools sit alongside Rockwater's practical leadership frameworks, relevant cases and facilitated reflection.

Evidencing the transfer of learning

What changes
when people return
to work?

“Learning is less about information and more about transformation.”

Peter Roxburgh
Before

Define the difference

Agree the outcomes you are looking for and the leadership behaviours that would support them.

During

Connect insight with action

Help participants identify what they will apply, where they will use it and what support they may need.

After

Explore what changed

Structured follow-up helps participants reflect on what they have applied, the changes they have noticed and the barriers that remain.

Learning in Action

A follow-up questionnaire and reflective discussion can help make application visible. We agree the evidence and follow-up approach with you, so it is useful for participants and the organisation.

Start a conversation
